Reducing COD Returns for Pakistani E-commerce Stores

Why cash-on-delivery returns hurt Pakistani e-commerce stores and practical ways to reduce them: WhatsApp order confirmation, address checks and courier APIs.

Why are COD returns such a problem in Pakistan?

Cash on delivery (COD) is still the default payment method for most online shoppers in Pakistan. It builds trust, but it also means some customers place orders they never accept. Every refused parcel costs the store two-way courier charges, packaging and blocked stock, and can wipe out the profit from several successful orders.

I run two stores myself, comfortwear.pk and cozmetics.pk, so these are the practices that matter in day-to-day operations.

1. Confirm every order before dispatch

The most effective step is confirming the order before it is handed to the courier:

  • Send an automatic WhatsApp confirmation message with the order summary and total.
  • Ask the customer to reply to confirm or cancel.
  • Call customers who do not respond within a set time.
  • Dispatch only confirmed orders.

This is the idea behind the COD Order Confirmation SaaS I am building: automated WhatsApp confirmation for Pakistani stores.

2. Check the address and phone number

  • Validate phone number format at checkout.
  • Ask for a complete address with city selected from a list.
  • Flag orders with incomplete addresses for a call.

3. Flag risky orders

Simple rules catch many fake orders: repeated cancelled orders from the same number, unusually large quantities, or many orders in a short time. Mark them for manual review.

4. Integrate courier APIs

Booking parcels through the courier's API removes manual errors, generates tracking numbers instantly, and lets the store send tracking links automatically. Customers who can track their parcel are more likely to accept it.

5. Set clear expectations

Show delivery time, return policy and real product photos clearly. Many refusals happen because the product or the delivery time was not what the customer expected.

6. Consider a small advance for high-risk orders

For expensive items or risky areas, a small advance payment or delivery charge paid online filters out non-serious orders.
